
Creating Memorable NPCs for the Common Grounds Guild of Greyhawk
One of the most exciting aspects of a West Marches campaign is the shared world experience, where players interact with recurring NPCs who serve as quest givers, allies, rivals, or enigmatic figures in the Guild. To make the Common Grounds Guild of Greyhawk feel alive, we’ve designed a unique system where each Dungeon Master (DM) embodies their own NPC persona, acting as a key figure within the Guild.
As the leader of the Guild, I take on the role of Thalron Cindar, the Grand Arbiter, overseeing the adventurers and maintaining order within the Guild. Other DMs have their own roles, ensuring that no matter which table a player sits at, they will recognize familiar faces and ongoing storylines.
Here’s how we’re making NPCs a cornerstone of our campaign, along with tips for crafting memorable characters in your own Greyhawk West Marches setting.
The Role of NPCs in the Common Grounds Guild
In a traditional campaign, the Dungeon Master controls all NPCs, weaving them into the story as needed. In our West Marches campaign, we take a different approach:
- Each DM has a primary NPC persona tied to the Guild, serving as a point of consistency across sessions.
- These NPCs have unique roles, personalities, and goals, providing players with a sense of progression beyond individual quests.
- By using Obsidian Portal and Discord, players can continue to interact with these NPCs between sessions, making the world feel truly alive and reactive.
Meet Thalron Cindar, the Grand Arbiter

As the Grand Arbiter, my character, Thalron Cindar, is the authoritative figure who oversees the adventurers of the Guild. His role includes:
- Assigning high-stakes missions that shape the future of the Guild.
- Judging disputes between adventurers or factions.
- Holding court at Guild gatherings, where players may present relics, artifacts, or mysteries for official review.
A Vision of Balance and Justice
Thalron Cindar stands at six feet tall, his lithe yet muscular build reflecting both elven grace and human endurance. His silver hair, streaked with traces of gold, falls loosely to his shoulders, framing his sharp, elven features. His steady and piercing gaze speaks to the countless decisions he has made in his long life. Dressed in a deep green robe trimmed with gold, he symbolizes balance and harmony, his role as Grand Arbiter evident in his calm yet authoritative presence. A glowing green gemstone hangs from a silver chain across his chest, signifying his oath as a protector of life. At his side, a slender longsword with an ornate hilt serves as both a relic of past battles and a reminder of his commitment to justice.
A Life of Duty and Leadership
Born near Furyondy, Thalron is the son of an elven diplomat and a human healer, raised to balance both worlds. His early years were spent as a negotiator and mediator, earning a reputation for fairness and wisdom. When an ancient force threatened the Free Cities, he proved his mettle as a protector of the innocent, leading him to take the Oath of the Ancients as a paladin.
His growing reputation led him to the Common Ground Guild, where his ability to unite factions and maintain order made him the natural choice for Grand Arbiter. Now, he ensures that the Guild thrives, guiding adventurers toward a future of hope, balance, and adventure.
Tips for Creating Memorable NPCs in a West Marches Campaign
If you’re running your own West Marches campaign, here are some key strategies for making NPCs that players will remember:
1. Give NPCs a Clear Role and Purpose
- Every NPC should serve a function in the world. Whether they’re a quest giver, a mentor, a rival, or a merchant, their role should be immediately recognizable to players.
2. Use Unique Speech Patterns and Mannerisms
- A simple way to make NPCs stand out is through distinctive speech or quirks.
- Example: A gruff, no-nonsense dwarf who calls every adventurer “cub” until they prove themselves, or a cryptic elven sage who speaks only in riddles.
3. Let Player Actions Influence NPC Relationships
- In a West Marches setting, where actions carry long-term consequences, NPCs should react to the choices players make.
- Example: If players betray a trusted merchant, they may find Guild rewards mysteriously “delayed” in future sessions.
4. Make NPCs Part of the World’s Politics and Factions
- In a living campaign, NPCs should have their own agendas, alliances, and rivalries.
- Example: A faction leader may support the players one session but turn against them if they align with a rival group.
5. Keep NPCs Accessible Between Sessions
- Our use of Obsidian Portal and Discord allows NPCs to remain active outside of game time. Players can send messages, ask for information, or petition the Grand Arbiter for special missions—building an ongoing relationship with the Guild.
