
Treasure Hoards and Magic Items: Loot Distribution in a Nonlinear Campaign
One of the trickiest balancing acts in a West Marches-style campaign is loot—especially in a shared world like the Common Grounds Guild of Greyhawk, where player groups change from session to session and power levels vary widely.
In a traditional campaign, treasure and magic items can be carefully distributed based on story arcs and party composition. In a West Marches game, however, players often rotate, and no single party is permanent. This creates two main challenges:
- Ensuring that players receive equitable rewards for their efforts.
- Preventing power imbalance from rare magic item "jackpots" found by one group but not others.
Here’s how we’re handling treasure and magic items in our Greyhawk-based West Marches campaign to keep things balanced, fair, and fun.
1. Gold by Tier: Keeping Rewards Fair and Transparent
We’ve adopted a system where players earn an average amount of gold per session based on character tier. This helps maintain parity between groups, even if some explore riskier areas or face harder encounters.
Example Payouts Per Tier (Approximate Averages):
- Tier 1 (Levels 1–4): 200 gp per session
- Tier 2 (Levels 5–10): 600 gp per session
- Tier 3 (Levels 11–16): 1,800 gp per session
- Tier 4 (Levels 17-20): 5,400 gp per session
These aren't hard limits, but benchmarks. Adventurers who brave truly deadly encounters or recover dangerous relics might earn more—while low-risk missions may earn less. This gives players a sense of progression and value for their time while avoiding wild variances in loot.
2. Magic Items as Shared Guild Resources
One of our biggest innovations is how we handle magic items:
- All found magic items are converted to gold—paid out evenly to the characters who recovered them.
- The actual item is retained by the guild and becomes available for purchase by any member at a fair price.
This serves several purposes:
- No one player becomes overly powerful by luck alone.
- Rare items remain accessible to others through smart gold management.
- Players have a reason to save and plan their purchases, adding strategic depth to character progression.
Example:
If a party finds a Cloak of Protection (uncommon magic item), the guild pays out its gold value (400 gp divided amongst characters), and the item goes into the Guild Vault. Later, any member can purchase it for its magic item cost (e.g., 400 gp). We assume that the guild artisans are able to recreate the magic item so any member can purchase it.
We use the magic items values that are published in the 2024 Dungeon Master's Guide.
3. The Guild Vault: A Living Magic Item Shop
To keep things dynamic and transparent, we maintain a Guild Vault ledger—an up-to-date log of available magic items, their prices, and he date acquired We host this in our Obsidian Portal page and update it weekly.
This helps maintain immersion (the guild feels like a real, functioning organization) while giving players agency over their gear.
4. Why This Matters in Greyhawk
In the Greyhawk setting—famous for its gritty realism and grounded tone—loot scarcity and meaningful treasure are core themes. Magic isn’t as common or disposable as in Faerûn, and this system supports that feel.
